How we went from $0 to $1M ARR in 14 months — with a 5-person team

No viral launch. No big ad budget. Here's what actually moved the needle:

1. We picked a painfully specific customer: Shopify brands doing $2–20M a year with 3+ support agents. Saying no to everyone else made our message sharp.

2. Founder-led sales for the first 50 customers. Every demo was done by a founder, and every lost deal got a written post-mortem.

3. We priced on outcomes, not seats. Charging per resolved ticket made the ROI obvious and doubled our close rate.

4. Content that answered real objections. Our best-performing posts were teardown threads of real support tickets — they drove 38% of pipeline.

5. Onboarding in 10 minutes. We cut time-to-value from 2 weeks to 10 minutes; trial-to-paid went from 11% to 29%.

What we'd do differently: hire our first customer success person at $300K ARR, not $800K.

Numbers: 1,050 customers, net revenue retention 128%, payback 4 months.
